Every automation tool starts the same way: someone builds a quick workflow to sync contacts between two systems, or to send a Slack notification when a deal closes. It takes an hour, it works, and nobody thinks about it again. Six months later, that workflow runs 200 times a day, three teams depend on it, and when it breaks on a Friday afternoon, nobody knows how to fix it.
That is the moment automation stops being a convenience and becomes infrastructure. And the moment it becomes infrastructure, the criteria for choosing it change completely.
What changes when automation becomes infrastructure
When a workflow is "nice to have," nobody cares about error handling. When it is business-critical, you need answers to questions that never came up during setup: Who owns this workflow? What happens when it fails? Where are the logs? Can someone else on the team understand what it does?
These are infrastructure questions. And most automation tools were not designed to answer them. They were designed to make the first workflow easy to build. The gap between "easy to start" and "safe to depend on" is where automation projects run into trouble.
The infrastructure rules that apply to servers and databases also apply to automation: ownership (who fixes it at 10 PM?), observability (logs, alerting, failure dashboards), change control (versioning, review, test environments), and cost discipline (runs times steps times retries).
Why tool selection matters more than it seems
Most teams choose automation tools based on the first experience: How quickly can I connect these two systems? How intuitive is the interface? Those are valid criteria for a one-off workflow. They are insufficient criteria for a system that will process thousands of events per day and that your operations depend on.
The real differentiator between automation platforms is not how they behave when everything works. It is how they behave under failure. Does the tool support idempotent operations (so that retrying a failed step does not create duplicates)? Does it offer retries with exponential backoff? Does it handle rate limits from external APIs gracefully? Does it support stateful steps where a workflow can pause and resume?
These capabilities sound technical, but they have direct business impact. A workflow that creates duplicate invoices because it retried without checking whether the first attempt succeeded is not a technical problem. It is a customer problem.
The practical landscape
Three platforms dominate the mid-market automation space, and each serves a different need.
Zapier excels at quick wins and broad integration coverage. If you need to connect two SaaS tools in ten minutes and the workflow is straightforward, Zapier is hard to beat. Its limitation shows when workflows become complex: conditional logic, error handling, and data transformation are possible but quickly become unwieldy.
Make (formerly Integromat) is stronger when you need heavier data transforms and visual debugging. Its scenario builder makes complex flows more readable than Zapier's linear format. For teams that build workflows with ten or more steps, Make's visual approach reduces errors and makes maintenance easier.
n8n occupies a different space entirely. It is open-source, self-hostable, and designed for workflows that need software-like control: custom code steps, webhook handling, credential management, and version control via Git. The trade-off is operational overhead. Running n8n means managing a server, handling updates, and monitoring uptime.
The pragmatic approach: use SaaS tools (Zapier, Make) for convenience workflows that are not business-critical. Use n8n or similar self-hosted solutions when the workflow is core to your operations and you need full control over execution, data, and uptime.
The split that happens naturally
As companies mature their automation, a natural split emerges. Quick wins stay on SaaS platforms: a Slack notification here, a spreadsheet update there. Core workflows migrate to platforms that offer more control: self-hosted n8n, custom code on AWS Lambda, or platform-native automation like Salesforce Flows.
This split is not a problem to avoid. It is a pattern to embrace deliberately. The mistake is pretending that one tool can serve both needs equally well. A Zapier workflow that syncs 50 contacts per day is fine. A Zapier workflow that processes 5,000 order events per day and feeds into your ERP is a risk.
Recognizing which workflows are convenience and which are infrastructure is the first step. Choosing the right tool for each category is the second. And building ownership, monitoring, and documentation for the infrastructure-grade workflows is the third.
The companies that get automation right do not have the best tools. They have the clearest understanding of which workflows matter and undefined they apply to any other critical system.
